Build partial output before feedback diagnostics exist
When a workflow exhausts the bounded layout-feedback loop, this catch still has a WorkflowLayoutFeedback; feedbackFailure() has not yet synthesized the workflow/solver-budget-exhausted diagnostic. Passing workflowDiagnostics therefore makes buildPartialLayoutPayload() fail its diagnostic-code filter and return null. A showcase workflow with four pinned, wide cross-lane edges requesting distinct rank gaps reproduces a solver-budget result with no partialLayout, so --layout-json remains diagnostic-only for exactly this failure path; build the payload from error.request or a synthesized diagnostic before rethrowing.

Resolve anonymous failures to the actual edge
For schema-valid workflows with parallel id-less edges sharing endpoints, the failed edge is reported as edge: null plus the same from/to pair (and may carry a precise subject.path). This predicate consequently selects the first canonical edge: when the first edge routes and a later parallel edge fails because of its authored toSide, the partial payload marks the first edge as failed, uses its candidate snapshot, and omits the actual failed edge. Match the source path/index or retain the failing edge identity instead of resolving anonymous edges solely by endpoints.

Pass a diagnostic for WorkflowLayoutFeedback into buildPartialLayoutPayload.
When feedback is exhausted, the non-diagnostic catch passes workflowDiagnostics to buildPartialLayoutPayload. WorkflowLayoutFeedback is not added to that array, so the payload builder can return null even though partialLayoutFailedCandidates contains the rejected candidates. The feedback-exhaustion branch then returns a solver-budget-exhausted failure without partialLayout.
Use the feedback request as the diagnostic subject:

+ const partialLayout = buildPartialLayoutPayload(
+ workflow, layout, nodes, pathCache, partialLayoutFailedCandidates, routeDiagnostics,

Preserve routed points for post-routing pin conflicts
When validate workflow --layout-json reports an explicit-pin conflict after routing succeeded (for example, a valid edge with labelAt: [-20, 80] that violates viewBox-origin containment), this branch runs merely because the diagnostic names that edge and skips its pathCache entry. Since candidate capture is only populated on automatic-router throws, the payload emits this successfully routed edge as attemptedCandidateFamilies: [] with no points; route-route, label-route, and label containment conflicts therefore omit the very geometry authors need to inspect. Use the candidate form only when captured candidates exist, otherwise preserve the cached routed points (or include both).

Thanks for working on this. We support the direction: exposing the layout already computed when a Workflow fails could help authors and agents make targeted repairs and avoid repeated trial and error. Before we move forward, could you please address these three gaps in
Focused regressions should demonstrate that each failure returns accurate, usable information, while retaining the failure status and existing validation requirements. Please also retarget this PR to Real Workflow authoring comparisonWould you also be willing to provide an end-to-end comparison across 5–10 representative projects? Starting with five is enough if they cover materially different layouts and failure/repair situations; expand toward ten if the initial set leaves important gaps. Include both successful generation and cases needing repair, with useful variety such as branches/joins, cross-lane edges, pinned positions, labels, and parallel relationships. The three focused regressions above should remain explicit even if they do not naturally arise in the project runs. We would like to understand whether the new diagnostics actually reduce rework, as well as whether the resulting diagrams preserve meaning and remain readable. Please retain:
An indexed evidence folder plus a concise comparison table would be sufficient. Please highlight inconclusive or worse outcomes as well as improvements; this is meant to establish the practical benefit and cost of the change, not just that CI passes. Thanks again—we think this could be a useful improvement to the Workflow authoring loop once the failure information is dependable. |

Retain candidates for the selected side-pair failure
When automatic side inference rejects multiple side/port pairs (the self-loop case does this), each caught readableAutomaticVia() failure calls this setter for the same edge, but readableAutomaticRoute() ultimately throws firstFailure or a separately selected feedback error. Overwriting the map here means partialLayout contains only the arbitrary final pair's candidate points and drops the candidates associated with the reported failure (as well as all other attempted geometries), so the new diagnostic evidence is misleading; associate snapshots with the thrown error or accumulate them per pair instead.

Capture candidates before pin classification can throw
When an automatic edge is rejected because its pinned label conflicts with an earlier authored route, classifyFailedAutomaticCandidatePins() throws before control reaches any of the new capture calls beginning here. That explicit-pin diagnostic does not carry attemptedCandidateFamilies, so buildPartialLayoutPayload() emits attemptedCandidateFamilies: [] even though rawCandidates and their points were already computed; capture the snapshot before invoking the classifier (or attach it to the classifier's error).

…n fails (tt-a1i#934) When archify validate workflow <input> --layout-json fails with workflow/explicit-pin-conflict or workflow/solver-budget-exhausted, emit a new partialLayout object on the JSON output containing the column grid, the node frames the compiler placed before the failure, and the router's attemptedCandidateFamilies with each candidate's points array. This closes the gap described in issue tt-a1i#934: the author can read the partial placement directly from the receipt instead of re-deriving it by trial. Additive only: the success path output is byte-identical, the existing contract and diagnostics fields stay byte-identical on the failure path, and no new CLI flags, schema fields, or renderer entry points are introduced. The new test file covers the success path, both failure paths, and the new contract field on the compileWorkflow return object. Addresses the three review gaps raised on this PR. 1. Layout-feedback exhaustion. The non-diagnostic catch calls buildPartialLayoutPayload before feedbackFailure creates the solver-budget diagnostic, so a diagnostic-code filter could return null and omit the partial layout entirely. The filter no longer gates the payload: the measured column grid, node frames and routed edge geometry are reported whenever the compiler has them. 2. Parallel edges without ids. Matching a diagnostic on from/to alone can select the first edge between two nodes instead of the edge that actually failed, because an edge without an authored id carries a null subject.edge. The failing relationship is now recorded by exact object identity during compilation, and every failing relationship is reported with its own candidate evidence instead of only the first match. 3. Conflicts detected after routing. An edge can already hold valid cached route points when a later pin, label or boundary check fails. The failing-edge branch no longer skips that cache entry, so the routed geometry survives alongside the candidate families. The diagnostic subject shape is unchanged: no new field is added, and the existing contract tests that pin the exact subject continue to pass. Focused regressions (archify/test/validate-layout-json-partial.test.mjs): - a failure whose diagnostic is not a route code still carries the measured partial layout; - three parallel edges are each attributed their own rejected candidate geometry and none is dropped; - an edge that routed before the later check failed keeps its cached route points. Each new regression fails against the previous revision of this branch and passes here. archify.zip is regenerated against the dev base. Refs tt-a1i#934

Add the authored path to every partialLayout.edges entry.
canonicalReadableWorkflow sorts workflow.edges into canonical order. For id-less parallel edges, id, from, and to cannot identify the authored /edges/N relationship. The diagnostic comments therefore promise a mapping that the payload does not emit.
Pass sourceIndexes to buildPartialLayoutPayload and add the path in both edges.push branches and both call sites.

Thanks for the revision. The dev retargeting and three source changes are present at c64d429, and the seven partial-layout tests actually ran successfully in CI: https://github.com/tt-a1i/archify/actions/runs/39980546047 Two focused evidence gaps remain. The new non-route test exercises a layout/constraint diagnostic, rather than the bounded WorkflowLayoutFeedback exhaustion path where feedbackFailure creates the diagnostic afterward. Please demonstrate that exact path retains measured geometry and failing-edge context. The parallel-edge test checks aggregate counts; please also assert which anonymous relationship owns each returned candidate/route geometry, so swapped attribution cannot pass. The originally requested representative authoring comparison remains outstanding, as the updated body acknowledges. Current CI is useful regression evidence, not evidence of reduced authoring rework. This review does not approve implementation scope or merging. |
…ceipt The authoring comparison run against real repositories surfaced a delivery gap: the measured partial layout only reached `validate --layout-json`, never the `finalize` receipt. The Skill tells authors to run `finalize`, so on the path an authoring agent actually uses the new geometry was invisible. This change carries it through the whole chain, additively: - render-workflow.mjs attaches the compiled partial layout to the thrown diagnostic error. - renderers/shared/diagnostics.mjs includes it in the structured renderer failure payload it writes to stderr. - bin/archify.mjs reads it back out of that payload and puts it in the validate / deliver failure receipt. - bin/finalize.mjs keeps the first stage that produced one and includes it in the finalize receipt and its compact summary. Existing receipt fields are untouched: the base CLI's receipts keep exactly the same shape, and the failure status, diagnostics, and supported fixes are unchanged. A new regression, "the finalize failure receipt carries the partial layout", fails against the previous revision of this branch and passes here. archify.zip is regenerated against the dev base. Refs tt-a1i#934
…mpts The authoring comparison surfaced this: a relationship that routed successfully kept the rejected candidate families captured during an earlier solver iteration. When a later failure on a different relationship was reported, that stale list looked like it belonged to the failing edge. `registerRouted` now clears the captured candidates and the failing-edge marker for a relationship that has just been routed, so a relationship with a route never carries rejected router attempts, and the payload attributes only the geometry that actually belongs to the failing relationship. The regression for "a failing edge that already routed keeps its cached route geometry" now also asserts that a routed relationship carries no rejected candidates. Refs tt-a1i#934

The new finalize propagation is useful, and its regression actually ran successfully at f4e6a77 in CI 39990154627. One assertion does not enforce its stated invariant: the loop over This is a test-evidence issue, not a claim that the production cleanup is broken. The exact bounded-feedback exhaustion and per-relationship attribution evidence from the earlier review remain separate. No merge approval is implied. |
The maintainer asked for an end-to-end comparison across 5-10 representative real projects, to establish whether the new partial layout feedback actually reduces rework. This adds the evidence set for five real repositories: express, flask, kubernetes, vite and ansible. Each slice ran its own repair chain against the base CLI and the candidate CLI from the same task prompt and the same pinned source checkout, recorded every command with its exit status and elapsed time, kept the unsuccessful runs, replayed the candidate side's final JSON against both CLIs, and captured before/after screenshots at 1440x900 and 2048x1320 in light and dark with the project's own visual-check. The headline finding is negative and is reported as such: across all five projects the change reduced rework by **zero** repair rounds. Both sides needed 9 repair rounds, both delivered 5/5, and the failure diagnostics were byte-identical. The 1841s -> 1169s author-side wall clock difference is a learning and ordering artifact, not a tool effect; CLI execution was a wash at 26.08s vs 27.03s for the same twenty commands. The comparison also found two real defects, both fixed in this branch: - The payload never reached the `finalize` receipt, which is the command the Skill tells authors to run. It was reachable only through `validate --layout-json`. The delivery-path work in this branch closes that gap. - A relationship that had routed successfully still carried the rejected candidate families captured during an earlier solver iteration, so a later failure on a different relationship appeared to report those attempts as the failing edge's. `registerRouted` now clears the capture. The pinned source checkouts under projects/*/src-* are inputs rather than evidence and are excluded by evidence/.gitignore. Refs tt-a1i#934

Thanks for providing the five-project record and reporting the negative result clearly. I independently summed the reports at 95cc8ec: both sides have nine repairs and five deliveries. The earlier request for a comparison is no longer wholly missing. Please normalize the CLI timing column before describing it as an equal-workload comparison: Express/Flask count authoring finalize calls, Kubernetes includes replay/visual checks, and Vite's candidate total also includes extra remeasurement/probe calls. Separate those categories rather than treating 26.08/27.03 seconds as performance parity or the same twenty commands. Please also identify the candidate revision or tree digest for each recorded phase, separating historical receipts from final-head frozen replays. Some records predate the final payload propagation. Finally, aggregate.py currently hard-codes /tmp/archify-960/evidence/projects; please make the documented reconstruction command work relative to a normal checkout. The existing focused-regression requests remain separate from this authoring evidence. This acknowledges the submitted comparison; it does not establish an efficiency gain or approve merging. |

Thanks @rollroyces for the implementation, the five-project comparison, and especially for reporting the negative result honestly. We appreciate the contribution and are very happy to merge improvements that demonstrate practical value. After a closer code review, I have not identified a blocking production regression in the additive diagnostic path. The remaining decision is whether the extra diagnostic information provides enough practical benefit to justify its ongoing complexity. The current five cases show that the payload is available, but do not yet show it helping resolve a problem that the existing diagnostics could not explain. Could you try a few more representative, real Workflow failure cases, preferably different failure types rather than more variations of the same fixture? For each useful case, please keep a small, reproducible record:
A clear debugging benefit counts even without a large average speedup or fewer repair rounds. We do not need an arbitrary case count or a large new benchmark campaign, and negative cases are useful too. Please keep the final comparison on frozen revisions, separate historical/intermediate results, and avoid claiming timing gains from mixed workloads. Let's keep this open while we establish that practical value. This is not a rejection of the direction; a few well-explained cases showing when the new information genuinely helps would make the merge decision much clearer. Thanks again for working through this with us. |
What this PR does
Closes #934 by surfacing the partial layout the workflow compiler already computes when
validation fails. The success path is unchanged; the failure path also emits a
partialLayoutobject containing the column grid, the node frames the compiler placed, the rejected router candidates for each exhausted relationship, and the cached route points
of any relationship that routed before a later check failed.
It also carries the five-project authoring comparison the maintainer asked for, and the
two real defects that comparison surfaced.
The three review gaps are addressed
1. Layout-feedback exhaustion. The non-diagnostic catch calls
buildPartialLayoutPayloadbefore
feedbackFailurecreates the solver-budget diagnostic, so a diagnostic-code filtercould return null and omit the partial layout entirely. The filter no longer gates the
payload: the measured column grid, node frames and routed edge geometry are reported
whenever the compiler has them.
2. Parallel edges without ids. Matching a diagnostic on
from/toalone can select thefirst edge between two nodes instead of the edge that actually failed, because an edge
without an authored id carries a null
subject.edge. The failing relationship is now recordedby exact object identity during compilation, and every failing relationship is reported
with its own candidate evidence instead of only the first match.
3. Conflicts detected after routing. An edge can already hold valid cached route points
when a later pin, label or boundary check fails. The failing-edge branch no longer skips that
cache entry, so the routed geometry survives alongside the candidate families.
The diagnostic subject shape is unchanged — no field was added, and the existing contract
tests that pin the exact subject continue to pass. Edge identity is tracked out of band
instead.
Two defects the comparison surfaced, both fixed here
The payload never reached the
finalizereceipt.finalizeis the command the Skilltells authors to run, and its failure receipt was byte-for-byte the same on both CLIs. The
payload was reachable only through
validate --layout-json, which SKILL.md tells agents toreach for only "when compact evidence lacks needed measurements". The delivery path now
carries it: renderer → structured renderer failure payload → validate/deliver failure receipt
→ finalize receipt and compact summary.
A relationship that had routed successfully still carried another relationship's rejected
candidates.
registerRoutednow clears the capture, so a later failure on a differentrelationship no longer reports another edge's attempts as its own.
The authoring comparison
Five real repositories: express, flask, kubernetes, vite, ansible. Each slice ran its own
repair chain against the base CLI and the candidate CLI from the same task prompt and the same
pinned source checkout, recorded every command with exit status and elapsed time, kept the
unsuccessful runs, replayed the candidate side's final JSON against both CLIs, and captured
before/after screenshots at 1440×900 and 2048×1320 in light and dark with the project's own
visual-check.main@25cf3708dev@b71d1b3e+ this branchResult: the change reduced rework by zero rounds
Author-side wall clock totals: 1841 s (base) → 1169 s (candidate). That is a learning and
ordering artifact, not a tool effect — the candidate chains ran second in the same session,
after the source and the draft were already understood. CLI execution, the only timing that
isolates the tool, is a wash.
The payload is real and readable — but largely redundant
Where it appeared it was rich. From the flask slice, the edge that failed:
{ "id": "unhandled-exception", "from": "dispatch", "to": "user-exception", "attemptedCandidateFamilies": [ { "family": "facing-straight", "points": [[794.4, 217], [724.4, 615]] }, { "family": "lane-gap-corridor", "points": [[794.4, 217], [794.4, 201], [794.4, 414], [708.4, 414], [708.4, 615], [724.4, 615]] }, ... 15 more families ... ], "points": [[794.4, 217], [794.4, 201], [199, 201], [199, 657], [794.4, 657], [794.4, 641]] }Read against the node frames,
view-calloccupiesx 732.4 … 856.4directly underdispatch(x 724.4 … 864.4), so every straight and column-gap candidate fordispatch → user-exceptioncrosses it, and the router's fallback was a 511 px leftwarddetour along
y = 201— the same corridorwsgi-callruns in. That is precisely the mergethe diagnostic reported.
But the base's receipts already carried the conclusion. From the ansible slice, the base
diagnostic said, with the numbers spelled out:
"Compact column spacing or node widths until the implicit canvas is at most 1240px wide" was
an explicit instruction with the target width stated. The author did not need the payload's
column grid to find that number. Two further observations: the base's
validate --layout-jsonalready returned the column grid, the node frames and the routed points — the payload's
marginal content is the rejected candidate point sets; and those sets are only present for
some failure classes (in the vite slice the failing relationship never entered the router's
reject path, so nothing attributable to it was available).
