Change

On herdr-core (OVIS_RUNTIME=herdr-core), Ovis and the Herdr app now agree on which finishes someone has read, through the herdr.seen terminal label that herdr-app's docs/labels.md defines for every Herdr client.

Before. Ovis kept read finishes to itself (the browser's record plus /api/seen), so a finish read in Ovis stayed "done" in the Herdr app, and one looked at in the app stayed done in Ovis.

Read side (server/herdr-core/snapshot.ts, adapter.ts):

  • shownStatusOf: an agent at rest (idle or done) on a terminal with herdr.seen is done while turn > herdr.seen, else idle. working, blocked and words Ovis does not know are unchanged. With no label (or one that is not a whole number), Ovis's own rule applies, as the spec asks ("a missing label is not 0"): a turn that ended since this server first saw the terminal is done, otherwise the program's word stands. That is what the completion tracker already showed for a working-then-idle agent; deciding it here, in the snapshot and the events alike, lets a look from another client turn it idle.
  • The events subscription keeps each terminal's word, turn and labels (seeded from hc's subscribe snapshot; events that arrive before it wait). A turn ends with a status event and then a turn event, so with a label the status is decided on the turn event, as the spec says, instead of flickering idle then done. A labels event that changes what a terminal shows (another client looked, or marked it unread) is told as a status change.
  • Because the shown status goes done to idle and back, the server's existing finish counter (server/finishes.ts) and the browsers' read records work unchanged: a finish marked unread elsewhere is a new finish.

Write side (server/herdr-core/seen-label.ts, server/index.ts):

  • When a browser of this PC records a read finish (POST /api/seen, which the browser sends once per finish while the pane is in front of a person), the server sets herdr.seen to the terminal's turn (SeenMarker). Only for the pane's current finish, so a read told late never marks a turn that ended since; only to raise it, or when it is missing (so a terminal started elsewhere joins); once per turn, so a pane left on screen does not overrule a "mark unread" from another client; and in order per terminal.
  • A terminal Ovis starts (New workspace, New tab) gets herdr.seen=0.
  • terminal.label joins the generated hc types (scripts/hc-types.ts).

Limits.

  • Ovis writes the label only when someone reads a finish in it. Looking at an unlabeled terminal that is idle, working or blocked writes nothing.
  • A label write that fails (hc unreachable at that moment) is logged, not retried.
  • A remote PC's finishes are not written: they are recorded on this server, not the remote one.
  • Ovis has no "mark unread" of its own, so it never writes a lower value.

Docs: docs/guide.md (Herdr app terminals) and changelog.d/herdr-core-seen-label.md.

Validation

  • bun run check fast: passed on the final tree b717774, based on main 52f1bc6 (workflow syntax, generated types and themes, typecheck, build, unit tests 10895 pass / 0 fail).
  • Failing first: with adapter.ts and snapshot.ts reverted, the new buildSnapshot test fails and adapter.test.ts cannot load; with them, bun test server/herdr-core scripts/hc-types.test.ts is 91 pass.
  • New unit tests: snapshot.test.ts (done/idle against the label, no label, a malformed one, a shell that never reported); adapter.test.ts (done told on the turn event, a look from another client as idle, unread as done again, a label change that shows nothing new tells nothing, no label passes through; markSeen raises only, writes a missing one, skips a finished terminal; new terminals start with herdr.seen=0).
  • Real hc 0.1.17, isolated (own HC_SESSION, HOME, XDG dirs, runtime dir): confirmed that a turn ends with status then turn, and that labels events carry the whole map. Then this branch's server against it: a terminal that reported working then idle with herdr.seen=0 showed done (finish 1); POST /api/seen set herdr.seen=1 and the pane showed idle; hc label <t> herdr.seen=0 (unread from another client) showed done again (finish 2).
  • Not run: bun run check full, a browser end to end, the Herdr app itself, macOS.

…r.seen

On herdr-core, an agent at rest shows as done while its turn is past the
terminal's herdr.seen label and idle once someone looked, as herdr-app's
docs/labels.md defines it for every Herdr client. A finish a browser reads
raises the label to the terminal's turn, and a terminal Ovis starts gets
herdr.seen=0. Without the label the program's own word stands, as before.

  • New Features
    • Finish-read status is now shared between Ovis and the Herdr app. Reading a finish in either app updates its status in the other; marking it unread restores it to done.
    • For supported terminals, a finish appears as done when its turn is newer than the recorded read state. Terminals without the shared read-state label retain their reported status until a finish is read in Ovis.
    • Remote PC finishes are not included in this shared status.

Herdr now derives finish status from terminal turns and the herdr.seen label. It tracks status, turn, and label events, and records local finish reads by updating the label.

Finish-read synchronization has bounded edge cases that can leave read finishes marked unread or acknowledge a newer finish prematurely. Merge risk is low, with owner awareness and follow-up needed for these inconsistencies.

Explanation

The title "feat(herdr-core): share read finishes with the Herdr app through herdr.seen" matches the main change. The PR makes Ovis and the Herdr app share read-finish state through the herdr.seen label, which the changeset implements in snapshot.ts, adapter.ts, seen-label.ts, and index.ts. It is concise, specific, and follows a conventional-commit style. No unrelated content is present.

Full details: Description check

Explanation

The description follows the repository template. It has the Change section, which explains the problem (read finishes were not shared between Ovis and the Herdr app), the read and write behavior, the limits, and the docs and changelog updates. The Validation section lists the fast check with results, the failing-first tests, the isolated hc 0.1.17 run, and the checks not run (full check, browser end-to-end, Herdr app itself, macOS). The description links the external label spec and the issue requirement is addressed by the spec link; no linked issue is cited, which the template asks for when a maintainer agreed to a feature.

Review follow-up (Codex adversarial review on 7203bcd; omo: CLEAR).

Reproduced against an isolated hc 0.1.17 with this branch's server, and fixed:

  • HIGH, a look from another client left an unlabeled finish done. The completion tracker turned working-then-idle into done; when the Herdr app then wrote herdr.seen, the adapter's own status was still idle, so nothing was told and done stayed. Now, without the label, a turn that ended since the server first saw the terminal is done in the adapter itself (snapshot and events), so the label turns it idle. Repro after the fix: done (finish 1), hc label herdr.seen=1, idle.
  • HIGH, a pane left on screen overruled "mark unread". Unread elsewhere made a new finish, the browser in front read it and the server raised the label back. SeenMarker now writes once per turn. Repro after the fix: unread to herdr.seen=1, the read of finish 3 arrives, the label stays 1.
  • HIGH, a late read marked a newer turn. The server wrote the terminal's turn at handling time for any read. Now only the pane's current finish is written. Repro after the fix: finishes 4 and 5 end unread, a read of 4 writes nothing, a read of 5 writes the turn.
  • MEDIUM (cheap): writes to one terminal now go in order, so Ovis's own writes cannot lower the label. A race with another client's write remains; hc has no conditional label write.

Left as notes, not changed:

  • MEDIUM: a label write that fails (hc unreachable at that moment) is logged and not retried; the browser was already told the read was kept.
  • MEDIUM: Ovis writes the label only when someone reads a finish, not when they look at an idle, working or blocked terminal that has none.
  • MEDIUM: a window visible behind another app counts as looking, as it already does for Ovis's own read finishes.
  • error showing no status is the adapter's existing mapping, unchanged here.

Validation for the fix: bun run check fast passed on b717774 (typecheck, build, unit tests 10895 pass / 0 fail). bun test server/herdr-core: 85 pass.

Second review round on b717774: omo CLEAR; Codex adversarial review raised these. The fix round for this PR is used; nothing changed.

  • HIGH (reproduced, a trade-off, filed as herdr-core: coming back to a pane after it was marked unread elsewhere does not mark it read for other clients #2690): the server cannot tell a pane left on screen from a person coming back to it, so writing once per turn (which keeps "mark unread" from being overruled) also means a later revisit after an unread elsewhere writes nothing. The fix needs the browser to say whether the pane just came into view, an HTTP contract change. The second HIGH (another client wrote the turn first, then marked it unread while Ovis had the pane open) is the same gap.
  • HIGH (not reproduced): a turn finishing between the current-finish check and terminal.get. That needs a whole turn (working, then at rest) to start and end within the few milliseconds between them; the collector would have told working in between, which the check rejects.
  • MEDIUM: without herdr.seen, working → blocked → idle now shows done (hc counts the turn); the completion tracker did not. With the label every Herdr client shows it done too, so this follows the shared rule.
  • MEDIUM: a snapshot read before a terminal was created can drop that terminal's first-seen turn when it completes after the creation event; the next read sets it again.
  • MEDIUM: a read that arrives after the agent already started working again is not shared.

CodeRabbit reviewed the first head (its two threads are answered); its review of b717774 was skipped.

Review at 34fc7d1 (main merged twice since ee3fe9b, with #2669's conflicts in adapter.ts, snapshot.ts and docs/guide.md resolved by keeping both sides; bun run check fast passed: unit tests 10960 pass / 0 fail). omo: BLOCK on one reproduced MEDIUM, no HIGH. The same code was CLEAR at b717774, 6af4bbc and ee3fe9b.

  • MEDIUM (reproduced): reading a finish again in Ovis after another client marked it unread writes nothing, because SeenMarker writes once per turn. This is the trade-off already filed as herdr-core: coming back to a pane after it was marked unread elsewhere does not mark it read for other clients #2690 (the server cannot tell a pane left on screen from one revisited); not changed here.
  • LOW: a turn ending within the few milliseconds between the current-finish check and terminal.get would be marked seen (covered in the earlier round's comment).
  • LOW: a failed label write is not retried (listed under Limits).
  • LOW: in snapshot.ts the agentOfStatus doc comment now sits above seenTurnOf; cosmetic, left for the next change to that file so this PR's CI is not restarted.

Merge note: the latest omo review (dori review) is BLOCK only on a MEDIUM already tracked in #2690 (a design limit that needs an HTTP contract change; the same code was CLEAR in three earlier reviews). No HIGH. Per the owner's decision on 2026-11-04 this merges with that MEDIUM left to #2690. Required checks green at 34fc7d1; main merged into it cleanly and the lead re-ran typecheck + herdr-core/seen tests on the merged tree (pass). CodeRabbit was rate-limited for these heads.

Fixes #2690

## Change

On herdr-core, Ovis writes `herdr.seen` once per turn (#2687), so a pane
left on screen does not overrule a "mark unread" from another Herdr
client. The server could not tell that from a person coming back to the
pane later, which herdr-app's docs/labels.md says should raise the label
again.

**Contract (additive):** `POST /api/seen` takes an optional `presented:
"new" | "held"` beside the finish (`shared/seen.ts` `SeenPresentation`).
It is never stored or broadcast.
- `new`: the pane just came into view (selected, uncovered, the page
shown again).
- `held`: the pane was already in front when its finish arrived.
- Absent (an older browser) or a word the server does not know: today's
behaviour (once per turn). An older server ignores the field.

**Browser** (`src/lib/sidebarActivity.tsx`, `src/lib/api.ts`): remembers
which `[pc, epoch, pane]` was in front at the last look and sends `held`
when it still is, else `new`. A finish first sent as `held` is sent once
more as `new` when the pane is brought into view again. A reconnect is
not a new look: the pane stayed on screen.

**Server** (`server/seen.ts`, `server/index.ts`,
`server/herdr-core/seen-label.ts`):
- `SeenStore.onPresented` tells every `new` presentation, even when the
finish was already recorded (a person came back to a read finish);
change listeners also get `presented`.
- `SeenMarker.mark(address, again)`: `again` (a `new` presentation)
writes a turn already written, still only to raise the label and only
for the pane's current finish.
- A turn another client had already marked seen counts as written, so a
later "mark unread" while the pane stays in front here is not
overwritten (the issue's second case; this also applies when `presented`
is absent).

Docs: `docs/guide.md` (Read finishes). Changelog:
`changelog.d/herdr-core-seen-shown-again.md`.

## Validation

- Reproduced on main 7a923ab against `SeenMarker` with a fake hc: case
1 (read, unread elsewhere, come back) wrote nothing and left
`herdr.seen=2`; case 2 (another client wrote 3 first, then unread while
on screen) wrote 3 back.
- Failing first: the new `server/seen.test.ts` case, the updated
`adapter.test.ts` "once per turn unless it is shown again" case and the
new `sidebarActivity.hook.test.ts` case all failed on main and pass
here.
- `bun test server/herdr-core server/seen.test.ts
src/lib/sidebarActivity src/lib/seenFinishes
server/device-access.contract.test.ts`: pass.
- `bun run check fast`: passed on this head (based on main ae78bb0):
workflow syntax, generated types and themes, typecheck, build, unit
tests.
- Not run: real hc (not installed on the test PC), `bun run check full`,
a browser end to end, the Herdr app.
